Wanted to start a thread for guys who are at the point where they can no longer do everything themselves and need to outsource.
I'm at the point now where running my daily profit/loss report takes about an hour. I hate doing it because that time could be better used launching, optimizing and scaling campaigns (the stuff that makes all the $$).
Besmir had a great speech on outsourcing at the STM BKK meet up (http://stmforum.com/forum/showthread...et-Up-Speeches) and I was wondering how other successful intermediate/advanced guys set up their team structures.
For those of you making 4-5 figures a day, what advice do you have on building and managing a team so you can focus on high-level tasks?
It would be great if we could discuss issues including...

i have 6 people + myself on my media buying team at the moment (2 designers, 2 data entry, 2 assistants)... i don't outsource, because I own an outsourcing company so the guys are in my office.
tasks i "insource" - work load distribution
-setting up campaigns, spying with VPNs+mobile phones, demo research, other grunt work is done by data entry guys
-traffic source opportunity exploration, collecting data, analyzing data, optimizing campaigns is done by my two assistants
-banner and lander design and responsive coding is done by 2 designers
-overall vision, coming up with angles, talking to AMs, deciding what offers to run, where to run offers, talking to other affiliates, keeping on top of this very faced paced industry and continuously learning and figuring out how to best adjust to change is my job
pay structure
-assistants get paid base+commission of profits
-data entry gets flat rate
-designers get flat rate + monthly bonuses depending on overall campaign success and if we reached monthly goals
hiring and training
-i prefer to hire straight out of local universities here, they go through 3 interviews where i identify ambition, skill level, over all personality... i always try and keep my internal company atmosphere dynamic and exciting by hiring very unique people that mix well
-training is done by the peers, and i hold meetings to let it be known what i'd like them to learn, and where we're going weekly -- often i send them links to cool articles to read, so we're on the same page, etc.
any problems you've experienced
-the biggest problem i encountered is more often than not people have a real problem understanding logic, and can't connect dots -- I solved this problem by always writing instructions that are so detailed, a kid in kindergarten would understand it. This way seems most efficient, so there's no back and forth questions.
motivating and managing your team
the awesome mix of personalities, the relaxed working environment and everyone being on the same page and understanding why we're doing what is working well... my guys get paid many times more than the typical salary in this country so with that they aren't only happy, they are also very reliable and do a good job.

I don't have any specific teachings, or secret training methods i use. I work best with people who understand me and my weird ways so that's my newest approach to expanding my campaigns via new employees.
backstory: I hired an outsourced programmer a few months ago and it was decent but it didn't work out. It was mostly my fault. I didn't fill him with enough work and i absolutely hated explaining things and having him not understand. This was due to it not being person-person and language barriers.
now: I'm training a friend who i'm hoping will end up being full time working on campaigns with me, and then the goal is to have him manage a full time local programmer. So far it's working pretty well, i've tested a lot more over the last few weeks then i usually do.
End goal is to have him and the programmer machine-testing every day new ideas and campaigns. While i manage and maintain the big ones.
